We mixed in stock, seller score, and a synonym list from actual queries. Then we staffed a weekly review of empty results until the curve bent.
Read the zero-result log
The most expensive click is the one that finds nothing. Empty queries are a product backlog, not a sad chart. We promoted synonyms, fixed categories, and killed ghost inventory every week.
Merchants got a simple health score: photos, stock freshness, response time. Ranking without a lever they can pull is a black box they will not trust.
Relevance is operations
Search quality is not a one-time model drop. It is a desk that reads logs, a ranking recipe you can explain, and the courage to demote junk even when it is new.
When junk stopped ranking first, conversion followed. Buyers did not need a lecture. They needed the thing they typed.
